How to Choose an SEO Agency in South Africa When Your Buyers Also Ask AI

Choosing an SEO agency in South Africa: what good SEO covers in 2026, questions to ask, red flags, AI search and how to judge the monthly report.

The right SEO agency in South Africa is one that can tell you, in plain language, what it will change on your site, how it will measure the result in your own Google Search Console, and how the same work gets your business named in AI answers. Any agency that guarantees a number one ranking fails the first test: Google says no one can promise that.

The brief has changed. Google still dominates search here, with 91.75% of South African search engine market share in September 2026 according to Statcounter. But the page your buyer sees now often starts with an AI-written summary, and many buyers also ask ChatGPT or Gemini before they search at all. A good agency plans for both.

In short

  • Good SEO in 2026 covers technical fixes, useful content, local search, reputable links and, according to Google itself, optimising for generative AI.
  • Google says AI Overviews and AI Mode need no special tricks. Pages must be indexed and eligible to show a snippet, and normal SEO best practice applies.
  • The biggest red flags are ranking guarantees, claims of a special relationship with Google, bought links and mass-produced AI pages.
  • Judge an agency on reporting from your own Search Console and analytics, not screenshots from its tools.
  • Where the agency is based matters less than whether it has done local SEO in your city and sector.

What does a good SEO agency actually do in 2026?

Google publishes its own list of what SEOs and agencies typically offer in Do you need an SEO?, last updated in June 2026. It includes reviewing site content and structure, technical advice on hosting, redirects, error pages and JavaScript, content development, keyword research, SEO training, expertise in specific markets, and optimising for generative AI.

In practice, a strong scope of work for a South African business looks like this:

Work areaWhat it coversWhat you should see
Technical SEOCrawling, indexing, site speed, redirects, broken pagesA prioritised fix list and proof of what was fixed
ContentPages that answer the questions your buyers askBriefs, published pages and the searches they target
Local SEOGoogle Business Profile, reviews, location pagesProfile updates and local ranking checks
Links and digital PRMentions from reputable SA sitesA list of earned links, never a bought package
AI searchContent AI assistants can quote, citation trackingWhich AI answers mention you and your competitors
ReportingSearch Console, analytics, leadsA monthly report you can verify yourself

Local SEO deserves special attention if you serve a city or region. Google's local ranking guidance says local results are mainly based on relevance, distance and prominence, and that prominence considers links from other sites plus the number and rating of your reviews. Google also says there is no way to request or pay for a better local ranking.

How does AI search change the SEO brief?

Less than some agencies will tell you, and more than others admit.

Google's page on AI features and your website is direct: there are no additional requirements to appear in AI Overviews or AI Mode, and no special optimisation is needed. A page must be indexed and eligible to appear with a snippet. Google also says new machine-readable files, AI text files and special schema markup are not necessary. Traffic from these features is counted in the Search Console Performance report under the "Web" search type.

So ranking still matters. In a study of 96 common Google South Africa searches run on 11 October 2026, CitedAI found an AI Overview on 92 of them (95.8%). Of the 86 Overviews that listed sources, 73 cited at least one site ranking in the top five, and 60.1% of all cited links were .za domains. The study is a one-day desktop sample, but the direction is clear: the sites that rank well tend to be the sites the Overview quotes.

What changes is measurement. Search Console tells you about Google. It does not tell you whether ChatGPT recommends your competitor when a buyer asks, for example, for "the best accounting firm in Pretoria". That needs LLM citation tracking, and an agency that takes AI search seriously should offer it or work with a tool that does. For background, CitedAI's guides to generative engine optimisation and how Google AI Overviews work explain the mechanics, and our post on how AI agents are changing SEO covers where automation fits.

Questions to ask an SEO agency in South Africa before you sign

Several of these come straight from Google's own checklist. The rest come from what usually goes wrong in SME contracts.

  1. Can you show examples of past work and success stories? Ask for businesses similar to yours in size and sector, and ask for references you can phone.
  2. Do you follow Google Search Essentials? The answer should be an immediate yes, with no hedging.
  3. What results do you expect, in what timeframe, and how will you measure them? Vague answers here predict vague reports later.
  4. Who will actually do the work? Find out whether a senior strategist or an outsourced junior writes your content.
  5. Will you tell me about every change you make to my site, and why? Google lists this explicitly.
  6. What access do you need? For an audit, Google advises granting read access to Search Console, not write access.
  7. Who owns the accounts and the content? Your Search Console, Google Analytics and Google Business Profile should sit in your organisation's name, with the agency added as a user.
  8. How will you measure AI visibility? Ask which assistants they check and how often.
  9. What is the notice period? Make sure you can leave without losing your accounts or content.

Which red flags should make you walk away?

These are the warning signs Google names in its own guidance, plus the spam policies the worst tactics break.

Red flagWhy it matters
A guaranteed number one rankingGoogle says no one can guarantee it and advises finding someone else
A "special relationship" with Google or "priority submit"Google says it never accepts money to include or rank sites
Cold emails promising page-one resultsGoogle warns against firms that email you out of the blue
Link packages or "link popularity" schemesBuying links to manipulate rankings is link spam under Google's spam policies
Hundreds of AI-written pages at a low priceGenerating many pages without adding value for users is scaled content abuse
Asking you to link to their siteGoogle says you should never have to link to an SEO
Secrecy about methodsIf they will not explain what they will do, assume you would not like the answer

The spam policies, updated in August 2026, are worth ten minutes of any marketing manager's time. Breaking them can lead to your site being demoted or removed from results, and the damage lands on your domain, not the agency's.

How should you judge an SEO agency's reporting?

Insist on reporting from your own data. Google's Performance report gives four core metrics: clicks, impressions, click-through rate (clicks divided by impressions) and average position (the average position of your topmost result). Any agency can pull these. The question is whether they interpret them honestly.

A useful monthly report answers five questions:

  1. How many clicks came from non-branded searches, the people who did not already know your name?
  2. Which pages gained or lost clicks, and why?
  3. How many enquiries, calls or sales came from organic search, according to your analytics or CRM?
  4. Where does your brand appear, or not appear, in AI answers for your key questions?
  5. What was done this month, and what is planned for next month?

Be wary of reports built mainly on rankings for hand-picked keywords, or on "visibility scores" from a tool you cannot access. A rise in impressions with flat clicks and no new leads is not a win.

SEO company in Johannesburg, Cape Town or anywhere in SA?

Searches for an SEO company in Johannesburg and an SEO company in Cape Town are both common, which makes sense: people like a supplier they can meet. But Google's local ranking depends on your business, not your supplier's address. For example, a Durban plumber needs an agency that understands local search in Durban, whether its team sits in Sandton or works remotely.

What does matter is local knowledge: the directories, publications and review sites South African buyers use, and how your customers phrase their searches. Ask for local SEO examples in your city before you sign.

There are also newer delivery models. AmbitX's RankAgent is an autonomous SEO and GEO agent rather than a traditional retainer team. Whichever model you choose, apply the same tests: transparency, measurement in your own accounts, and no promises that Google itself says cannot be kept. Many of the same principles apply when you choose an AI agency.

Frequently asked questions

How do I choose an SEO agency in South Africa?
Ask to see past work, ask how they measure success and in what timeframe, and confirm they follow Google Search Essentials. Choose the agency that can explain exactly what it will change on your site and will report from your own Google Search Console, not the one with the boldest promise.
Can an SEO agency guarantee a first-page or number one ranking on Google?
No. Google's own guidance says no one can guarantee a number one ranking, and that if an SEO guarantees first place you should find someone else. Treat any ranking guarantee as a red flag.
Do I need a separate agency for AI search and AI Overviews?
Not necessarily. Google says there are no extra requirements or special optimisations needed to appear in AI Overviews or AI Mode beyond normal SEO best practice. What you do need is an agency that also measures whether AI assistants such as ChatGPT and Gemini mention your brand.
What should a monthly SEO report include?
Clicks, impressions, click-through rate and average position from Google Search Console, split between branded and non-branded searches, plus the leads or sales that organic traffic produced. It should also list the work done that month and what is planned next.
Does my SEO agency need to be based in Johannesburg or Cape Town?
No. Local rankings depend on your Google Business Profile, your location and how well known your business is, not on where your agency sits. What matters is proof the agency has done local SEO for businesses in your city and sector.
